The challenge
Manual deployments were eating DevOps time and introducing human error, and testing a small change meant restarting a whole build. There was no real rollback path, so recovering a bad release took substantial manual work, across three regions with nothing joining them up.

What we did
We brought every cluster under one Kubernetes-native pipeline on Devtron, then made releases boring: blue-green rollouts for zero-downtime deploys, pre- and post-build and deployment stages with automated notifications, and a strategic rollback path so a bad release is recoverable without a person improvising.

Security moved into the pipeline rather than sitting beside it: SonarQube code analysis and automated image scanning run as build plugins under hierarchical policies. Fine-grained RBAC lets developers ship inside guardrails, and a self-serve view of metrics, logs, container insights, and events means debugging no longer routes through the DevOps team. Getting there took region-by-region cutover planning and enough time with each team that the platform outlived our involvement.
The result
Time-to-market halved and sprint cycles went from monthly to biweekly, with 80% of production releases now automated. Production stability improved by 80%, developer productivity by 60%, and dependency on DevOps dropped by 70%.
